Satya Nadella announced Microsoft Frontier Co. this week: a $2.5 billion unit that embeds 6,000 engineers directly inside enterprise customers to build and run AI systems on-site.
The pitch sounds simple. The logic underneath it is worth unpacking.
Nadella’s core argument: a frontier without an ecosystem is not stable. The risk he is naming is not that AI will fail. It is that a handful of frontier models will absorb the expertise of entire industries, commoditize it, and leave businesses stripped of their competitive moats.
His prescription is two kinds of capital every enterprise needs to build in parallel. Human capital: the expertise, judgment, relationships, and pattern recognition of your people. Token capital: the AI capability your organization owns and controls, not rents from a vendor.
